What Is a Project Triage Committee and Does Your Mid-Sized Business Need One?

Most experienced teams have seen triage committees clarify tradeoffs in twenty minutes and bury them for two hours. The difference was decision authority, not attendance.

A project triage committee is a small cross-functional group that reviews new demand, requests missing evidence, compares capacity, and records yes, no, or not yet.

You need one when demand crosses boundaries

If requests compete across departments, rely on shared specialists, or regularly receive conflicting executive priorities, one manager cannot see the whole tradeoff. A committee can create one demand-management view.

You do not need one merely because intake feels informal. A single accountable leader may be enough for a smaller portfolio.

Keep the room small

Include the decision owner, operational perspective, technical capacity owner, and finance or risk only when relevant. Invite requesters for questions, not permanent observation.

Require readable requests before the meeting. Use software project intake so the committee reviews evidence instead of extracting the story live.

Build the underlying path with how to fix a broken business project intake process. A committee is one review mechanism inside that path, not a substitute for the door, facts, or decision record.

One committee with eighteen members and no authority to decline work. It produced minutes. The hallway produced priorities.

Give it three outputs

Every item leaves as clarify, estimate, approve, decline, or hold with a named condition. Record the reason and owner. Publish when the next review occurs.

Use the free Project Intake Evaluation Worksheet first. If the low score is one door or minimum data, fix that before creating a committee to supervise the confusion.
