Why a Project Phase Gate Is Not an Approval Decision

Sooner or later, most teams watch a steering pack stamp Stage 2 and call it a decision. The gate was real. The first-release result was not written.

A project phase gate answers “may this move?” It often fails to answer “what, exactly, did we approve?” I have watched Stage 2 pass because every tab in the pack had content. Engineering inherited permission, a date, and three incompatible versions of the first release.

A recorded yes names the first-release result in the requester’s language, and names what was left out. A phase invented so leadership has a picture is neither. I have funded beautiful gates. I have rarely seen them survive the first missing training hour.

Stop publishing the stage before the yes exists

If no one can name the first-release result in the requester’s language, you do not have a decision. You have a ceremony. Ceremonies create overtime, then blame. The label changes; the planning gap does not.

Write the week. Attach the unknowns. Record the yes. Then sequence. software project planning is that step—not a new dialect, and not a slide with a gate on a month.

Bring hidden dependencies into the conversation

Busy season, legal review, the clerk who is the only trainer: those are the plan. They belong on the same thread as the request. A stage invented so leadership has a picture belongs in the drawer with the other pictures.

Use requirements gathering software so the constraints attach instead of migrating into a pack. When the gate moves, the reason should still be readable by the person who reported the pain.

Finish with an observable result

I have signed off on launches that passed every gate and missed the week. The ticket closed. The workaround stayed. A gate also cannot settle project request priorities when everything is urgent; only a recorded decision with scope and tradeoffs can do that. This is filing with a stamp.

The complete delivery path is described in How to move software projects in real English. If the requester cannot read the page at release, the stamp was a bit of theater. Ask whether their Friday changed. A useful gate leaves behind a decision people can quote, not merely a date they can point to.
